Every thread needs a project, and every project needs a folder. So users who want to ask an agent to do something on their machine first have to pick or create a repository.

This takes over #12269 by @maria-rcks. Her commit is kept as the first commit of this PR, rebased onto current main.

How it works

A thread can now start with No project. Each such thread works in its own folder, ~/.t3/scratch/<date>-<first words>-<id>, like the Codex app's projectless chats (~/Documents/Codex/<date>/<slug>). Everything else uses the existing non-git project path: no branch toolbar, no worktree mode, no checkpoints or turn diffs. No orchestration or provider code changes.

  • Server: ServerConfig.scratchWorkspaceRoot tells clients the feature exists. projects.ensureScratch finds or creates one project per environment, titled "No project", with a dashed chat bubble icon in gray (set once, through the existing projectIcon field). If two clients race, the losing create resolves to the winner's project. The feature is withheld when the T3 home is inside a Git checkout (for example a dev worktree's .t3), because the folder would inherit that repo's git state.
  • Per-thread folders: when a thread is created in that project with no folder of its own, ws.ts makes its folder and puts it in the thread's worktreePath. That field is already the thread's folder for the provider, terminal, file tree, and open-in-editor. Only [a-z0-9] reaches the name and the words are capped at 48 characters, so it stays one valid path segment inside the root. Each folder is claimed by creating it without recursive; a taken short name falls back to the full id, so two threads never share a folder, even when they start at the same moment. The git-only uses of worktreePath skip these threads: worktree recreation needs a branch, and storage cleanup stops on non-git folders. Deleting the thread keeps its folder and does not offer "delete the worktree".
  • Clients: web and mobile call the RPC, then wait for the project event. This replaces feat(web): start a thread without a project #12269's client-side in-flight map, polling loop, and duplicate-create handling.

A no-project draft reads "What should we work on?", with the project picker under it to move the draft into a project.

"No project" only starts on the machine in use; if that machine does not offer it, the option is hidden rather than silently moving to another machine. With no current machine (the hosted app with nothing open), it starts on the one machine that offers it. Mobile names the machine when more than one is connected, and hides the workspace controls for no-project drafts, which are always local.

Also fixes the keybinding settings sort: it ranked Usage page commands only against each other and fell back to alphabetical otherwise, which is not a total order. Adding the new default binding reshuffled usage.open. Usage page commands now sort as one block in page order.

Verification

  • Typecheck: contracts, shared, client-runtime, server, web, mobile. Lint on changed files: 0 errors.
  • Tests: apps/server/src/server.test.ts covers create once with the icon and a restored folder, a lost create race, withholding inside a work tree, and per-thread folders (including a shared id prefix, a ../../escape id, and a 300-character pasted token). Contracts and shared keybinding tests, web keybinding and palette tests.
  • Web, against a dev server with a temp home: every web way in above opens a no-project draft; choosing a project from the no-project picker moves the draft back. Two real Codex threads printed two different folders, a file written in one stayed in that folder only, and a follow-up turn stayed in its folder.
  • Mobile: typecheck only. It was not run on a device. Mobile does not draw custom project icons for any project yet, so the bubble icon shows on web and desktop only.

  • Moving a no-project thread into a project, or saving its folder as a new project.

Rebased net diff of #12269 onto current main. The server advertises a
plain chats folder in ServerConfig, and "just chat" adds an ordinary
project rooted there so the thread follows the existing non-git path.
Renames "just chat" to Scratch and moves the find-or-create step to the
server. projects.ensureScratch returns the Scratch project id, and a lost
create race resolves to the winner's project. Web and mobile drop their
in-flight maps and polling and wait for the project event instead.

Scratch now lives at <T3 home>/scratch and is reachable from the draft
heading, the empty-state hero, a "New thread in Scratch" palette action,
the chat.newScratch keybinding (mod+alt+n), and the mobile project list.

- ensureScratch remakes a deleted Scratch folder and reports fixed
  error messages instead of storage error text.
- mod+alt+n prefers the open thread or draft's environment.
- Mobile picks any connected environment that offers Scratch, and
  Scratch drafts default to the current checkout.

Scratch threads shared one folder, so their files collided and each
agent saw the others' leftovers. Now the server assigns every new
Scratch thread <scratch>/<date>-<first words>-<id> and carries it in
worktreePath, which the provider, terminal, and file tree already use
as the thread's folder. This matches the Codex app's projectless chats.

Deleting a Scratch thread keeps its folder and no longer offers to
remove it as a git worktree. The legacy sidebar only shows the worktree
badge for branch threads, like the default sidebar.

The server gives a new Scratch project the lucide message-square-dashed
icon in gray, once at create, so a user's own icon choice sticks. The
palette action, empty-state button, and mobile row use the same bubble.

Scratch was too loud a name. Threads now start "without a project":
- The project is titled "No project", and every label, error, and doc
  says "no project". The folder stays ~/.t3/scratch.
- The draft heading menu and the palette's "New thread in..." list get
  a "No project" option. A no-project draft reads "What should we work
  on?" with the picker below to choose a project.
- The hotkey is chat.newWithoutProject (mod+alt+n), shown in a tooltip
  on the "or start without a project" link.

- Folder names cap the words at 48 characters, so a pasted token cannot
  exceed the file name limit.
- Each folder is claimed by creating it without `recursive`, so two
  starts can no longer race into the same folder.
- "No project" only starts on the machine in use. With no current
  machine, it starts on the one machine that offers it; mobile names the
  machine when more than one is connected.
- Mobile hides the workspace controls for no-project drafts, which are
  always local.

Queued mobile tasks read the draft's saved workspace choice first, so a
choice made before the draft became no-project could still ask for a
worktree. No-project drafts now ignore it. Also builds the folder errors
where they happen instead of through a helper.

Upstream's threads-without-a-project (pingdotgg#13612) lands beside the fork's
computer-home threads: the draft headline keeps both headings, the fork's
per-project runtime-mode default moved into upstream's selectProject, and
chat.new still starts a computer thread while chat.newWithoutProject is new.
vite-plus 1.0 dropped describe.sequential, so the fork-only goal e2e suites
use plain describe.

Brings in pingdotgg#14375, pingdotgg#10963, pingdotgg#14351, pingdotgg#14462 (vite-plus 1.0), pingdotgg#14479, pingdotgg#14480,
pingdotgg#14485, pingdotgg#14486, pingdotgg#14490, pingdotgg#13612 (threads without a project), pingdotgg#14497 and
pingdotgg#14499. No new migrations on main.

V1 files V2 deleted (kept deleted):
- provider/Layers/ClaudeAdapter(.test).ts: pingdotgg#14497 ignores a result that
  answers a different Claude turn (an echoed user_message_uuid(s) that is not
  the active turn's, or a non-human origin), so a /compact queued behind a
  Claude-initiated turn gets its own result. V2 covers part of this.
  ClaudeAdapterV2.ts:5913 drops the zero-turn task-notification result that
  pingdotgg#14497's test sends, and :6178 sends a positive-turn task-notification wake
  to a continuation run once the process echoes early. Two cases are not
  covered: a positive-turn task-notification wake before the process's first
  early echo is accepted as the prompt's result (:6161, :5945), and V2 checks
  only origin "task-notification" (:2289), not other non-human origins. Both
  are left for a separate fix in ClaudeAdapterV2, not ported here.
- server.test.ts: pingdotgg#13612's tests for the V1 WebSocket dispatch path. The
  stacked ScratchWorkspace service PR adds service tests instead.

Content conflicts:
- relay/AgentAwarenessRelay.test.ts: V2's tests with pingdotgg#14462's vite-plus 1.0
  API (describe.sequential -> describe(name, { concurrent: false }, ...)).
  V2 has no signRelayAgentActivityPublishProof block, so only startup
  catch-up changes.
- web performance.bench.ts and client-runtime remotePerformance.bench.ts:
  V2's benchmarks (V2 projection fixtures, message updates) in pingdotgg#14462's
  test(name, ({ bench }) => bench(...).run(options)) form.
- KeybindingsSettings.logic.test.ts: V2's order (usage.open ranked first,
  checked against both binding orders). Main's compareCommands and
  chat.newWithoutProject merged cleanly into the logic and defaults.
- contracts/rpc.ts: both V2's projects.mutate and pingdotgg#13612's
  projects.ensureScratch (main's contract shape), with both import sets.
- ws.ts: V2's side everywhere. pingdotgg#13612's V1 dispatch additions are not
  brought back. projects.ensureScratch is a stub that fails with "Threads
  without a project are not available yet.", and the config answer omits
  scratchWorkspaceRoot, so web and mobile do not offer the feature. The
  stacked ScratchWorkspace service PR implements both.

pingdotgg#13612 put "start threads without a project" inline in the WebSocket handler,
so only clients could reach it. A ScratchWorkspace service now owns it:
- root: the Scratch folder, offered only when the data dir is outside a Git
  checkout (probed once, re-probed after an interrupt).
- ensureProject: one "No project" project per environment, built on
  ProjectService.bootstrap; a racing create resolves to the winner from its
  ProjectConflictError. The folder is re-made on every call.
- folderForThread: a fresh date-words-id folder for a Scratch thread.

ThreadLaunchService claims that folder for a Scratch thread launched at the
project root and binds it like an existing worktree, so web, mobile, MCP
launches and scheduled tasks all get one. projects.ensureScratch and the
config answer call the service, and t3_thread_launch takes scratch: true.

Merges `pingdotgg/t3code` `0cf482b08` (13 commits, base `0fcd5f906`)
into the fork. Branches from `main`; no other merge PR is open.

## Merge
- Landed 65 files, the same 65 the upstream range changed. Fork delta:
756 files.
- One conflict, `apps/web/src/components/chat/DraftHeroHeadline.tsx`
(converged): took upstream's pingdotgg#13612 picker rewrite, and its
now-conditional separator and the New project item stay behind
`FEATURES.projectManagement`.
- `pnpm-lock.yaml` auto-merged without conflict but was re-derived
anyway, from upstream's copy plus `install.mjs`.
- `projects.ensureScratch` now declares `UnsupportedMethodError` (the
ADD bucket from `unsupported-methods.mjs`).
- Owned-concern sweep: no hits. No new upstream workflows.
- Verification: the full `verify.mjs` passed all ten checks. Package
`t3` failed in the parallel test run and passed when run alone (machine
load, not the merge).

## Usable as-is
- Screen-reader-usable composer suggestions (pingdotgg#10154)
- VS Code Dark+ / Light+ theme import no longer collides with built-in
ids (pingdotgg#14499)
- Disconnected environments hidden when adding projects (pingdotgg#14490)
- Double bolts for Codex Ultrafast (pingdotgg#14479); diff file names no longer
clipped (pingdotgg#14375); mobile registration step named (pingdotgg#10963)

## Unsupported in Moatless / needs implementation
- **Threads without a project** (pingdotgg#13612): new `projects.ensureScratch`
RPC plus `ServerConfig.scratchWorkspaceRoot`. The draft hero, command
palette, empty-state hero and the `chat.newWithoutProject` shortcut all
check `scratchWorkspaceRoot`, which Moatless never sends, so none of
them appear and no fork gate was needed. Implementing it would mean
Moatless starting a thread with no repository, reporting a scratch root,
and dispatching `projects.ensureScratch`; then drop the union entry.
Recorded in `docs/fork/gaps.md` under *Methods the backend does not
dispatch*.

## Backend behavior to consider reproducing in Moatless
- **Claude `/compact` leaving a thread busy** (pingdotgg#14497,
`apps/server/src/provider/Layers/ClaudeAdapter.ts`): ignore an SDK
result whose `user_message_uuids` do not echo the active turn id, or
whose `origin` is non-human, so a result from a turn Claude started
itself does not end the user's turn. Recorded under *Runtime fixes
upstream made to its own server*.
- Grok CLIs older than 1.0.13 marked broken in the model manifest
(pingdotgg#14486). Moatless runs no Grok, so no gap entry was added.
