PR checks take about 2 minutes on main-based PRs and about 3.5 minutes on PRs into t3code/codex-turn-mapping. Three things set that time:

  • Check ran knip, lint, typecheck, an apt install, and the desktop build one after another (p50 112s).
  • Test started the web suite last, so it ran alone for about 40s after everything else finished.
  • Server shards split files by path hash into equal-count groups. On the v2 branch, the two slowest files (51s and 25s) land in the same shard, which takes 200s while the others take 135s.

This PR runs the work side by side and balances the shards. No check is removed.

  • Check splits into Lint (knip, lint, format), Typecheck, and Build (desktop pipeline and preload check).
  • Test splits into Test (every package except server and web) and Test Web.
  • apt installs the libsecret headers in the background while Vite+ installs dependencies, in Build and Test, instead of taking about 16s on the critical path.
  • Server tests move from 3 shards on 8 vCPU to 6 shards on 4 vCPU. fileParallelism: false keeps about 1.5 cores busy, so 4 vCPU loses nothing and the vCPU-minutes stay about the same. A small vitest sequencer (apps/server/src/testUtils/weightedShardSequencer.ts) gives each shard an equal share of recorded test time: longest file first, into the lightest shard. Every shard computes the same split, so each file still runs exactly once, and a test checks that. node apps/server/scripts/update-test-shard-weights.ts rewrites the recorded times. Files without a recorded time count as fast files.
  • Check is now the last job. It fails when any other job fails, is cancelled, or is skipped without a reason. Only the macOS native lint may skip, when no native mobile code changed. Branch protection already requires Check by name, so every job in the workflow, including the new ones, is required with no ruleset change.

Measured on this PR's first CI run, against the last 60 successful runs:

The six server shards ran 37-41s of tests each. The background apt install finished before anything needed it. The slowest job went from about 112s to 70s. PRs into t3code/codex-turn-mapping get the balanced split after that branch merges main and reruns the weights script, since its v2 test files are not in main's recorded times yet.

Branch protection: the "Passing CI on main" ruleset already requires Check, Test, Test Server 1-3, Rust, Release Smoke, and Mobile Native Static Analysis. Check now covers every job, so nothing needs to change. Later, the ruleset could require only Check.

Verified with the new sequencer test, server typecheck, lint and format on changed files, knip:check, actionlint, and this PR's own CI run.

Check ran knip, lint, typecheck, apt, and the desktop build one after
another, and Test ran the web suite last and alone. Split them into Check,
Typecheck, Build, Test, and Test Web so they run in parallel, and install
the libsecret headers in the background while dependencies install.

Server tests move to 6 shards on 4 vCPU runners, split by recorded file
duration instead of vitest's path hash, which put the slowest files on one
runner. A final CI job fails when any other job fails, so it is the only
check branch protection needs.

The ruleset already requires a check named Check, so the gate job now
uses that name and the lint job becomes Lint. Typecheck, Build, Test Web,
and the new server shards are covered without a ruleset change. The gate
also rejects skipped jobs, except the macOS native lint, which skips on
purpose. Shard weights are refreshed against current main.

Merges origin/main (148e6de) into t3code/codex-turn-mapping (2330919).
Brings in pingdotgg#10154, pingdotgg#14028, pingdotgg#14025 (side-by-side PR checks and weighted
server shards), pingdotgg#14037, pingdotgg#14027, pingdotgg#14029, pingdotgg#14540, pingdotgg#14542 (restart the agent
session from cmd+k), pingdotgg#14548, pingdotgg#14553 and pingdotgg#14527 (new project from a name).
No new migrations on main.

V1 files V2 deleted (kept deleted):
- provider/Layers/ClaudeAdapter(.test).ts: pingdotgg#14540 pushes a subagent's
  snapshot model at once, and gives a task launched from inside a subagent
  (its tool_use seen only in the subagent's assistant snapshot) that
  subagent as owner and its model. V2 covers the first half:
  ClaudeAdapterV2.ts:5516-5535 emits subagent.updated with the snapshot
  model as soon as it arrives. It does not cover the second: V2 records
  requested models only for Agent tool_use blocks (:5711) and keeps no
  owner map for snapshot-only tool calls, so main's nested task_started
  gets model null and the root turn node as parent. Left for a separate
  ClaudeAdapterV2 fix, not ported here.
- server.test.ts: pingdotgg#14527's test for projects.createNew through the V1
  WebSocket path. The stacked project-folders service PR adds service
  tests instead.

Content conflicts:
- ws.ts: V2's side everywhere. pingdotgg#14527's inline createNewProject (folder,
  normalizeDispatchCommand, dispatch) is not brought in.
  projects.createNew is a stub that fails with "Starting a new project from
  a name is not available yet.", and the config answer omits
  newProjectsRoot, so web and mobile do not offer the feature. Main's
  reasoningMessages flag stays dropped, as in the previous sync. pingdotgg#14542's
  fresh flag on providers.refresh merged cleanly.
- contracts/rpc.ts: V2's orchestrationV2 imports plus pingdotgg#14527's
  ProjectCreateNewInput/Result.
- ProviderRegistry.test.ts: V2's orchestrationAdapter field plus pingdotgg#14542's
  invalidateCaches counter.
- knip.jsonc: V2's probe/verify script entries plus pingdotgg#14025's
  update-test-shard-weights.ts, sorted.

Also adapted (merged cleanly but wrong for V2):
- ci.yml: git placed V2's "Install C toolchain for process-tree fixtures"
  step in pingdotgg#14025's new Typecheck job. Moved back to the Test job, where
  V2 runs the ACP process-tree tests that need cc.
- CommandPalette.tsx: pingdotgg#14542's Restart agent session read thread.session,
  which V2's thread shell does not have. It now uses thread.runtime, as
  V2's other stopSession callers do.

NewProject.ts and its test come in as-is from main; nothing calls them yet.
shardWeights.json lists 15 V1 test files V2 deleted. The sequencer treats
recorded names it does not see as absent and unknown files as fast, so the
split still covers every V2 server test file exactly once.

Merges `pingdotgg/t3code` `20012ebd8` (33 commits, base `0cf482b08`)
into the fork. Landed 211 files, the same 211 that upstream changed in
the range. The fork delta is 756 files.

## Conflicts (7)
- `.github/workflows/ci.yml` (converged): upstream split the old `check`
job into separate jobs (pingdotgg#14025). The Moatless spec-check step now runs
after `vpr typecheck` in the `typecheck` job.
- `AGENTS.md` (decide): kept the fork's shape. Upstream's pingdotgg#14613 rule
("services, thin transports") is folded into the `apps/server` line,
along with its link to `effect-services.md`.
- `Sidebar.tsx` (converged): the memo dependency list is the union of
the fork's `isBrowsing`/`showsClosed` and upstream's
`workingShelfEnabled`.
- `DraftHeroHeadline.tsx`, `SidebarThreadHeader.tsx` (converged): takes
upstream's "Add project" label and keeps the
`FEATURES.projectManagement` gates.
- `third-party-licenses.config.json` (converged): upstream's copy, with
the fork's `khroma`/`fastdom`/`strictdom` overrides added back at the
end.
- `pnpm-lock.yaml` (theirs): taken from upstream, then re-derived with
`install.mjs`.

## Fork changes in this merge
- `projects.createNew` now declares `UnsupportedMethodError` (the ADD
from `unsupported-methods.mjs`).
- `<ProviderUpdatesAction />` in `ProviderSettingsPanel.tsx` is now
gated on `FEATURES.providerConfiguration`, because it calls
`server.updateProvider`, which Moatless refuses. Moatless publishes no
`versionAdvisory`, so the button would render nothing anyway.
- Updated `docs/fork/inventory.json`, `upstream-merge-inventory.md`,
`gaps.md` and `upstream-merge-log.md`.

## Usable as-is
- pingdotgg#13926: beta Working sidebar section. It is a client setting.
- pingdotgg#14635: cloned projects show their favicon.
- pingdotgg#14548: hotkey settings record plain keys and Tab. The keybindings
page is gated off in the fork, so this has no visible effect here.
- pingdotgg#14700 (PR checks layout), pingdotgg#14675 (Docker icon), pingdotgg#14710 (removes
outdated settings text), pingdotgg#13426 (terminal toggle spacing).
- Mobile (Expo SDK 58 and related), desktop, release, CI, docs and
marketing commits do not affect the web fork.

## Unsupported in Moatless / needs implementation
- pingdotgg#14527 `projects.createNew` + `ServerConfig.newProjectsRoot`: create a

The full `verify.mjs` run passed all 10 checks. `@t3tools/mobile` failed
in the parallel test run and passed when run on its own, which points to
load rather than the merge.
