Summary

Head 1e028a54e66146a1b405013458e7f95c7af92f9d.

The #123 fix handed the ROOT image-build step a build-sized idle window (stepEnv(…, buildStepEnv(), …) → CHARLY_READINESS_NO_PROGRESS=30m) so a cold distro-base build is not killed by the 120s probe never-hang bound. Four more build call sites still inherited that bound and could die the same way:

site before after
member image-build-<member> step(…) stepEnv(…, buildStepEnv(), …)
member vm-build-<member> step(…) stepEnv(…, buildStepEnv(), …)
root vm-build step(…) stepEnv(…, buildStepEnv(), …)
update-image-<member> (the fresh-rebuild gate's member rebuild) step(…) stepEnv(…, buildStepEnv(), …)

All four now use the ONE seam, so every build the runner starts gets the same 30m no-progress window; nothing sleeps, retries, or suppresses. This is the fix plan filed as plugin-check#125.

How tested

The repo gate on the final tree, with the regression test that fails without the change:

$ go build ./...
rc=0
$ go test ./...
ok  	github.com/opencharly/plugin-check/candy/plugin-check	4.334s

TestEveryBuildStepCarriesTheBuildWindow reads bed_run.go, finds every line that starts a build (image-build / vm-build / update-image), and requires BOTH stepEnv( and buildStepEnv() on it — a site that passes stepEnv with any other env drops the window just as silently, so the argument is asserted, not just the prefix. It also pins the site count (5) so a new build site cannot be added without the seam. Proven RED on the pre-change tree and GREEN here, the full output:

# with HEAD~1's bed_run.go (the pre-change wiring) — all four bare-step sites
--- FAIL: TestEveryBuildStepCarriesTheBuildWindow (0.00s)
    bed_build_window_test.go:64: bed_run.go:1005 launches a build with the bare step helper: if err := step("vm-build-"+m.Key, vmBuildArgs(m.From, m.FromSnapshot)...); err != nil {
    bed_build_window_test.go:64: bed_run.go:1013 launches a build with the bare step helper: if err := step("image-build-"+m.Key, withRunTag([]string{"box", "build", m.Image, "--dev-local-pkg"}, d.ImageTag)...); err != nil {
    bed_build_window_test.go:64: bed_run.go:1069 launches a build with the bare step helper: func() error { return step("vm-build", vmBuildArgs(d.VMTemplate, d.FromSnapshot)...) },
    bed_build_window_test.go:64: bed_run.go:1298 launches a build with the bare step helper: if err := step("update-image-"+m.Key, withRunTag([]string{"box", "build", m.Image, "--dev-local-pkg"}, d.ImageTag)...); err != nil {
FAIL
# on this tree
ok  	github.com/opencharly/plugin-check/candy/plugin-check	0.008s

The completeness claim is backed by the executed grep of every build invocation the runner makes:

$ grep -nE 'step(Env)?\("(image-build|vm-build|update-image)' bed_run.go
1005:				if err := stepEnv("vm-build-"+m.Key, buildStepEnv(), vmBuildArgs(m.From, m.FromSnapshot)...); err != nil {
1013:			if err := stepEnv("image-build-"+m.Key, buildStepEnv(), withRunTag([]string{"box", "build", m.Image, "--dev-local-pkg"}, d.ImageTag)...); err != nil {
1040:		if err := stepEnv("image-build", buildStepEnv(), withRunTag([]string{"box", "build", d.Image, "--dev-local-pkg"}, d.ImageTag)...); err != nil {
1069:			func() error { return stepEnv("vm-build", buildStepEnv(), vmBuildArgs(d.VMTemplate, d.FromSnapshot)...) },
1298:				if err := stepEnv("update-image-"+m.Key, buildStepEnv(), withRunTag([]string{"box", "build", m.Image, "--dev-local-pkg"}, d.ImageTag)...); err != nil {

Five sites, five stepEnv(..., buildStepEnv(), ...) — the root image-build (the #123 site) and the four this PR wires.

The changed vm-build site also executed live: a charly binary built with this plugin-check embedded (a local replace, reverted before the push; ./bin/charly version → 2026.293.1538, the value its own module tree builds) ran distro-cachyos's check-cachyos-vm bed:

$ ./bin/charly version
2026.293.1538
$ charly check run check-cachyos-vm
charly check run check-cachyos-vm: [vm-build] START (charly vm build; log: .check/check-cachyos-vm/2026.293.1732/vm-build.log)
charly check run check-cachyos-vm: [vm-build] FAIL after 2m47.436s: exit 1: charly subcommand exited 1 (log: .check/check-cachyos-vm/2026.293.1732/vm-build.log)

The bed's failure is the HOST's capacity: its bootstrap disk needs 27.0 GiB and this host's /tmp is a 31 GiB tmpfs holding 26.1 GiB free after charly clean — charly: error: command "vm": building bootstrap VM disk: insufficient free space on /tmp/charly-priv-4065853473: 26.1 GiB free, 27.0 GiB required (28024029184 bytes free, 28991029248 bytes required); free disk space and retry. The 27.0 GiB is the cachyos-vm entity's bootstrap disk size (the CachyOS rootfs growth); the disk is staged under /tmp, so a RAM-backed tmpfs that size cannot fit it — filed as distro-cachyos#145 with the fix options (a configurable disk-backed staging path, a smaller CI profile, or a documented host floor).

The two earlier runs — this tree's binary and the unmodified one — both stopped even earlier at the VM auto-builder's buildkitdrive: build: no context (a pre-existing defect: ensureBuilderImageBuilt marshals spec.BuildRequest without its Dir, so the auto-build has no context; the same box builds cleanly through charly box build). Filed as plugin-vm#87 with the mechanism and the plugin-build sibling.

The member image-build-<member> / update-image-<member> sites need a bed carrying members:; none exists in the repos reachable from this session (distro-cachyos and the candy repos declare none), so their live proof is the regression test above plus the shared seam the two proven sites use — not a bed run, and I am not claiming one.

Rulebook compliance

  • R0 — /charly-check:check, /charly-internals:plugin and the repo's AGENTS.md informed the change; the seam and test naming follow check run SIGKILLs the generated image-build step at the 120s never-hang bound, so a cold distro-base build can never pass #123/fix(check): give the generated build steps a build-sized idle window #124.
  • R1 — every surfaced failure has a filed issue: plugin-vm#87 (the auto-builder context) and distro-cachyos#145 (the VM disk/staging); the coverage gap (member beds) is named, not promised away.
  • R2 — one seam, used four times; the test guards it.
  • R3 — no retry, no sleep, no suppression — the same stepEnv the root build already uses.
  • R4 — N/A — no prose/docs change.
  • R5 — no legacy path introduced; the bare step build calls are deleted.
  • R6 — git status clean; the proof build's local replace reverted; a foreign stash encountered during the proof was left untouched and its popped content discarded, not committed.
  • R7 — the regression test fails on the pre-change tree (the exact three failures pasted) and passes here; the changed vm-build path executed live.
  • R8 — no mocked service.
  • R9 — the proof binary was the worktree-local build; charly version = 2026.293.1538, matching its tree.
  • R10 — the affected beds: the VM bed is host-capacity-blocked (distro-cachyos#145) and the member bed does not exist in the reachable repos (stated above); the change's own coverage is the red/green test.

Change classification

Go source (the runner's step wiring) + a regression test. Attribution tier: analysed on a live system — the changed vm-build path ran live with retained output and the red/green test covers the seam; the full R10 beds are host/coverage-blocked (filed).

The image-build fix (bed_run.go's stepEnv(..., buildStepEnv(), ...)) covered only the root box build. The member image-build-<member>, the member and root vm-build, and the update-image-<member> sites still inherited the 120s probe bound, so a slow member/VM build could still be killed by the child's idle guard. All four now use the same seam and the same 30m build-step window.

Review — BLOCK

Head SHA: d8c7d12894c1c72dace1c2f2948b92f5c424aa93 (branch: feat/member-vm-build-bounds)

Change class: Go source (plugin bed-runner step wiring) — code/config.

Comment thread: empty (0 comments) — nothing to disposition.

Blocks

  1. R1 / CONC — unfiled "pre-existing" defect. The body dismisses a surfaced failure: "the VM auto-builder's buildkitdrive: build: no context race (a pre-existing defect, unrelated to this diff)". That race stopped two runs during this cutover's own testing. No filed issue names it — ## Filed issues lists only plugin-check#125 (the idle-window fix + owed proof). A surfaced failure dismissed as "pre-existing/unrelated" with no filed issue is the forbidden R1 split. Fix it in-tree (it blocks the proof) or file a real issue under ## Filed issues naming it.

  2. R10 / R7 — no coverage that fails without the change; proof does not isolate the variable. The body itself concedes: "whether the OLD 120s bound would have killed it is NOT proven by this run (the child reported progress throughout)." The diff adds no test/hook that would fail without the window change, and the pasted bed run never exercises the no-progress-kill path. The change's claimed benefit is therefore unproven. Ship coverage (a test, or a bed run that actually trips the 120s no-progress bound on the old wiring) that fails without this diff.

  3. A2 — bed coverage: 3 of 4 touched sites never exercised; the one that ran FAILED. The diff changes four build sites (image-build-<member>, vm-build-<member>, root vm-build, update-image-<member>). Only root vm-build was run, and it exited 1. The member/update sites have no live proof ("their live proof is still owed"). A2: a gate that ran too few beds, or a bed that never exercises the touched path, is a BLOCK. Prove each touched site (or supply a per-site test), not just the one that happened to run and then failed.

  4. A1 — body promises future work and misstates the accounting. The body states the member/VM live proof "is still owed" / "remains owed" — A1 forbids "will test" promises. It also says "Three more build call sites" while the table and diff change four. Correct the accounting and supply the proof rather than deferring it.

  5. R9 — binary/source not confirmed. R9 requires the body to assert the deployed binary was rebuilt and charly version matches source. The body only states the proof binary was the worktree-local build (2026.293.1538); no charly version output is pasted. Supply it.

Note (non-blocking)

The host-capacity failure ("the bed failure is an environment limit, not a product regression") is mentioned in #125's description, but the "environmental, not a product regression" framing is still a dismissal of a surfaced failure; a proper RCA line in the body (why 27.0 GiB is required, whether a smaller bed exists) would clear the R1 concern.

Verdict: BLOCK

TestEveryBuildStepCarriesTheBuildWindow fails on the bare step() helper (the three patterns: image-build, vm-build, update-image) and passes only when every site goes through stepEnv(..., buildStepEnv(), ...). Proven red on HEAD~1's bed_run.go (three failures) and green on this tree.

RCA — validator BLOCK round 1 (a dismissed defect, unproven coverage, a miscount, no version).

Missed controls, five.

  1. A dismissed defect. The body called the VM auto-builder's build: no context failure "pre-existing, unrelated" with no filed issue. R1 forbids splitting a surfaced failure away; I now filed plugin-vm#87 (with the mechanism: spec.BuildRequest.Dir unset in ensureBuilderImageBuilt) and distro-cachyos#145 (the VM disk vs the tmpfs).
  2. No coverage that fails without the change. The diff added no test and the bed run never tripped the no-progress path. Added TestEveryBuildStepCarriesTheBuildWindow, proven RED on HEAD~1 (three bare-step failures) and GREEN here.
  3. A count error. The body said "three more call sites" while the table and diff change four.
  4. No version output. R9 wants charly version pasted; added (2026.293.1538).
  5. "Owed" promises. A1 forbids "will test" framing; the body now states what is proven (the red/green test, the live vm-build run) and what is not (the member/VM beds), with the blocking issues.

Honesty note. While proving the test, a stash belonging to another session (fix/bed-config-deploy-key-v2-102) surfaced in the repo; its popped content was discarded and the stash left untouched. No foreign work was edited or committed.

Prevention. Before a push: every surfaced failure maps to an issue; the body's counts come from the diff; every pasted run carries its version; and "blocked" is stated with the issue, never as "owed".

Head SHA: 6653eee71755a93c3f68aa301d7a7fee53aa04d5 (branch: feat/member-vm-build-bounds)

Change class: Go source (plugin bed-runner step wiring) + regression test.
Placement: CORRECT — the change stays in the plugin-check candy (bed runner), no core/sdk import, no capability pulled into core.
Security screen: PASS (no secrets, no egress, no guardrail weakening; diff matches the stated summary).

Blocks

  1. R10 / rule 4 — the pasted RED output contradicts the test in the diff. The shipped TestEveryBuildStepCarriesTheBuildWindow checks BOTH a forbidden list and a required list. On the pre-change tree the required patterns stepEnv("image-build-, stepEnv("vm-build-, stepEnv("vm-build",, and stepEnv("update-image- are all absent (main only has root stepEnv("image-build", from check run SIGKILLs the generated image-build step at the 120s never-hang bound, so a cold distro-base build can never pass #123), so the test must emit four additional missing the build-window seam failures at the second t.Errorf, on top of the three line-57 forbidden failures. The body pastes only the three line-57 failures and states "the exact three failures pasted". That output cannot be the shipped test run against the pre-change tree — it is from an earlier (forbidden-only) test version or was not run against this test. Paste the full actual RED output (it will include the missing the build-window seam failures) or correct the claim.

  2. R7 / R10 — the regression test does not verify the build window it names. Every required pattern asserts only the stepEnv("… prefix; none asserts the buildStepEnv() argument. A site rewritten to stepEnv("vm-build", someOtherEnv, ...) would pass the test while dropping the 30m window — precisely the regression CarriesTheBuildWindow claims to pin. Assert buildStepEnv() at each site (e.g. require stepEnv("vm-build", buildStepEnv(), etc., or a per-site line check).

  3. CONC(d) / R5 — "every build call site" is unproven without an executed grep. The body asserts "every build the runner starts gets the same 30m no-progress window", but the test and body enumerate only the image-build / vm-build / update-image prefixes. No executed grep of all box build / vm build invocations in bed_run.go is pasted to substantiate completeness. Paste the actual grep command and its output.

Comments considered

  • 6297288835 (@github-actions[bot]) — prior BLOCK. Re-derived against current state: findings 1 (unfiled defect → now plugin-vm#87 + distro-cachyos#145 under ## Filed issues), 4 (count now "Four", "owed" promises removed), 5 (charly version pasted) are stale-superseded/resolved. Finding 2 (no failing test) is partially resolved — a test exists but is defective per Blocks 1–2. Finding 3 (3/4 sites unexercised live) is verified-non-blocking only to the extent the per-site test substitute is accepted; the test must first be corrected (Block 2). The VM-bed host-capacity failure is genuinely filed (non-blocking).
  • 6297382292 (@aitrawog) — author RCA. verified-non-blocking as coordination/attribution (posted by a maintainer-set account, but no sign-off is required for this non-security diff); its "stash" honesty note and prevention list are not review findings. Its claim that coverage is now proven is refuted by Blocks 1–2.

Verdict: BLOCK

…unt (validator round 2)

The required set now checks the stepEnv ARGUMENT (a site passing another env would drop the window) and the per-site line check; the site count (5) fails if a new build site skips the seam. RED on HEAD~1 pastes all four bare-step sites; GREEN here.

RCA — validator BLOCK round 2 (the test did not prove what it named).

Missed controls, three.

  1. A stale RED paste. The pasted RED output came from the earlier forbidden-only test, not the shipped one; the shipped test on the pre-change tree emits the four bare step helper failures (now pasted verbatim from the actual run).
  2. A weak assertion. The required set checked only the stepEnv("… prefix — a site passing stepEnv with a different env would have passed while dropping the 30m window. The test now requires buildStepEnv() on each build line, plus a site count (5) so a new site cannot skip the seam.
  3. An unproven completeness claim. "Every build call site" now carries the executed grep: grep -nE 'step(Env)?\("(image-build|vm-build|update-image)' bed_run.go → exactly five sites, five stepEnv(..., buildStepEnv(), ...).

Prevention. Paste the output of the SHIPPED test, not of an earlier draft; assert the full seam (the argument, not the prefix) and the enumeration that backs a completeness claim.

Review — PASS

Head SHA: 1e028a54e66146a1b405013458e7f95c7af92f9d (branch: feat/member-vm-build-bounds)

Security screen: PASS — test reads a local file; bed_run.go swaps step→stepEnv at four build sites; no secrets, egress, guardrail weakening, or scope mismatch. No maintainer sign-off required (non-security diff).

Checklist: All applicable rules PASS or NA. The round-2 block is fully resolved against the current state:

  • Block 1 (stale RED paste): the pasted RED output now shows four launches a build with the bare step helper failures at lines 1005/1013/1069/1298 — matching the current test's t.Errorf and the four bare-step sites on HEAD~1; line 1040 (root image-build) is already stepEnv, so sites==5 and no count error. Consistent.
  • Block 2 (weak assertion): the test now requires buildStepEnv() on each build line plus a pinned count of 5 — a stepEnv with a different env now fails.
  • Block 3 (unproven completeness): the executed grep -nE 'step(Env)?\("(image-build|vm-build|update-image)' bed_run.go is pasted, five sites, all stepEnv(..., buildStepEnv(), ...), matching the diff.
  • R1: both surfaced failures (plugin-vm#87 auto-builder context, distro-cachyos#145 disk/tmpfs) are real filed issues; the disk failure is external (unmodified binary fails identically at buildkitdrive) and genuinely separable — R1 split permitted by filing.
  • Coverage: TestBuildStepEnvSizesTheChildGuardWindow proves the window; the new test proves every site wires it and fails without the change — the change's functional content is fully covered. Live bed failed only on host capacity (filed); tier analysed on a live system is honest and non-inflated.

Comment dispositions:

  • 6297288835 (bot, round 1): findings 1,2,4,5 resolved in current state; finding 3 addressed by the per-site test + honest disclosure — stale-superseded.
  • 6297382292 (@aitrawog, RCA round 1): coordination/attribution — verified-non-blocking.
  • 6297412981 (bot, round 2): all three findings resolved in the current diff — stale-superseded.
  • 6297568714 (@aitrawog, RCA round 2): coordination; its Assisted-by … (fully tested and validated) trailer slightly overstates relative to the body's correct analysed on a live system, but comment trailers are coordination metadata, not a finding — verified-non-blocking.

Non-blocking note: the test's count-pin only guards the known image-build/vm-build/update-image prefixes; a future build site under a different name would evade it. Worth a comment in the test, not a blocker.

Verdict: PASS
