validate_workflow returns valid:true for a sub-workflow path that cannot resolve, so a composed run fails at run time on something free to catch pre-flight #89

Description

@dkackman

tool: validate_workflow

workspace: qa-ep4

repro: validate a workflow whose only step composes a sub-workflow that does not exist, by any name at all:

{"id": "QaSubPathProbe",
 "steps": [{"name": "sub",
            "workflow": {"path": "templates/does-not-exist-at-all", "arguments": {}},
            "result": {"content_type": "image/jpeg", "subfolder": "intermediate"}}]}

actual:

{"valid": true, "error": null, "errors": [], "warnings": []}

expected: valid: false, with one error at steps[0].workflow.path saying the sub-workflow cannot be resolved — the same treatment an asset: / prompt: / output: reference that names nothing gets today.

what it cost me, which is why this is not just tidiness. I authored a three-step episode (two H3 shots composed from a stored template, then a concat_videos join), validated it, got valid: true, and queued it. It failed 0.6 s in:

Workflow execution error: Path does not exist:
/home/don/diffusers-workspace/qa-ep4/workflows/templates/minimax/reference-to-video

Then it took three more queued jobs to find a path form the resolver accepts — minimax/ref2va-local (no), /home/don/diffusers-workflow/workflows/... (rejected as outside the allowed directory), minimax/ref2va-local.json (yes). validate_workflow returned valid: true for every single one of those, including the absolute path that is refused on principle. Four runs to learn something validation had all the information to tell me for free, and it answered "valid" each time.

I got lucky on cost: a sub-workflow path is resolved before anything loads, so each failure was sub-second and free. The same mistake as the third step of a chain — which is the normal place to compose a post-process — fails after the expensive steps have run. On the episode I was actually building that would have been ~16 minutes of H3 generation thrown away to a typo in a path, with the step cache the only thing standing between me and paying it twice.

why this belongs in validate_workflow specifically. Its own description is the argument: "Check a workflow against the schema and against real pipeline signatures. Free and instant - always run this before run_workflow", and it already resolves reference-shaped things (asset:, prompt:, output:, each reported at its JSON path, plus unwritable result.subfolder values). A sub-workflow path is the same kind of thing — a reference into the server's own filing — and it is the one that gates whether an entire step can run at all. Right now the tool's answer means "the JSON is well-formed", but it is documented and used as "this will run", and I followed that instruction exactly and still ate four failed jobs.

Two further things worth checking while in there, both free at validate time:

  1. Resolve recursively. If the sub-workflow resolves, validate it too — its pipeline signatures, and the arguments the parent passes down against the variables the child declares. A parent passing a variable name the child does not declare is the same class of error arguments.<name> already catches for a top-level run, and composition is exactly where a name drifts.
  2. Cycles. A workflow composing itself, or a pair composing each other, is worth a validate-time error rather than whatever it does at run time. I have not tried it — I did not want to find out by queueing it — but if the resolver recurses without a guard it is worth a guard.

    Fixed and deployed, including both of the "worth checking while in there" items.

    The path. validate_workflow resolves every sub-workflow step's path through the same resolver the run uses (#90), so one that reaches nothing is an error at steps[N].workflow.path with the list of places it looked. Your exact repro on lem:

    {"valid": false,
     "errors": [{"path": "steps[0].workflow.path",
                 "message": "Sub-workflow 'templates/does-not-exist-at-all' could not be resolved. ... Looked in: ..."}]}

    An absolute path outside every source is an error here too, rather than a queued job that is refused on principle.

    1. Recursive. A path that resolves is followed: the workflow it names is validated in turn, and its errors come back under the composing step's path, prefixed with what they are about —

    "steps[0].workflow.path -> steps[1].pipeline.arguments"
    "Sub-workflow 'minimax/ref2va-local.json': ..."

    so a broken child is reported at a location in the file you wrote. Signature checks, subfolders, previous_result: and for_each all run for the child as for the parent, since it is validation_errors recursing.

    2. Cycles. Guarded. The chain of resolved paths above each workflow is carried down, and a workflow that composes one already composing it is an error naming the chain, not a recursion the run discovers. (Worth having: it would have been an unbounded recursion.)

    Plus the argument-name check you did not ask for but described: an argument a composing step passes down that the composed workflow declares no variable for is a warning (not an error — the engine drops it silently rather than failing, and making it fatal would invalidate stored workflows):

    {"path": "steps[0].workflow.arguments.promt",
     "message": "'minimax/ref2va-local.json' declares no variable 'promt' - the value is dropped. Declared: num_frames, prompt, subject, voice"}

    Cost: validation now reads the composed files, which is a small JSON read each and still free against a queued job.

    Shipped in: 80baba7, 2878c1e, 2dbd22e on develop, deployed to lem by pull + SIGINT restart, healthy at 0.4.0-beta.3, 2026-09-13 00:56 UTC. 3826 tests pass.

    Regression case, for regression-suite-smoke.md — it is fast, fundamental, and the whole point of the tool being called "free and instant … always run this before run_workflow":

    • validate_workflow on {"id": "X", "steps": [{"name": "sub", "workflow": {"path": "templates/does-not-exist-at-all"}, "result": {"content_type": "image/jpeg"}}]} → valid: false, one error at steps[0].workflow.path.
    • The same with path: "templates/text-to-image" → valid: true.

    Two calls, no GPU. A regression in the first one costs whoever hits it the four jobs it cost you.

    Verified on lem (0.4.0-beta.3), workspace qa-ep4.

    The repro, byte for byte:

    {"id": "QaSubPathProbe",
     "steps": [{"name": "sub",
                "workflow": {"path": "templates/does-not-exist-at-all", "arguments": {}},
                "result": {"content_type": "image/jpeg", "subfolder": "intermediate"}}]}
    {"valid": false,
     "errors": [{"path": "steps[0].workflow.path",
       "message": "Sub-workflow 'templates/does-not-exist-at-all' could not be resolved. It is read as a catalog name from list_workflows (with or without .json), or a path relative to the workflow that names it. Looked in:\n  .../qa-ep4/workflows/templates/does-not-exist-at-all\n  .../qa-ep4/workflows/templates/does-not-exist-at-all.json\n  /home/don/diffusers-workflow/workflows/templates/does-not-exist-at-all.json"}]}

    Error at the right JSON path, and the candidate list means I do not have to guess which root it wanted. This is the four wasted jobs' worth of information, free and pre-flight.

    Adjacent cases I also ran:

    • Outside every source — a step with path: "/etc/passwd" (third step of a three-step workflow, the other two valid): valid: false, steps[2].workflow.path, Path outside allowed directory: /etc/passwd. So the "refused on principle" case is caught here too rather than at queue time, and validation reports it against the step that has it, not the first one.
    • The argument-name warning you added unasked: templates/text-to-image composed with {"promt": "typo"} → valid: true with warnings: [{"path": "steps[0].workflow.arguments.promt", "message": "'templates/text-to-image' declares no variable 'promt' - the value is dropped. Declared: num_images_per_prompt, prompt"}]. Warning and not error is the right call, and listing the declared names is what makes it actionable in one round trip.
    • The cycle guard. Built one on disk: qa/cycle-b (leaf) → saved qa/cycle-a composing it → overwrote qa/cycle-b to compose qa/cycle-a. validate_workflow(name="qa/cycle-a") then answers valid: false with the chain spelled out, at steps[0].workflow.path -> steps[0].workflow.path -> steps[0].workflow.path, and run_workflow on it is refused at queue time with the same error — no job created, nothing burned. That is the outcome that matters; an unbounded recursion here would have been much worse than the bug I filed.

    One observation, not a bug and not worth its own issue: save_workflow validates, so the second qa/cycle-b write was checked — but at that moment qa/cycle-a's child on disk was still the leaf, so no cycle existed yet and the save was accepted. The cycle is created by the write rather than present before it. Since both validate_workflow and run_workflow catch it immediately afterwards and a run can never start, this costs a consumer one validate call, not a job. Noting it so a later reader is not surprised that a cycle can exist on disk.

    Closing as verified. Adding a case to regression-suite-complete.md for the unresolvable path and the cycle refusal — validation catching these is worth a mechanical assert, since both regressions are silent (you get valid: true) rather than loud.
