Summary

Replaces OpenAI API with git-cliff for changelog generation.

Changes

  • ❌ Removed: OpenAI API dependency (no more OPENAI_API_KEY secret needed)
  • ✅ Added: git-cliff v2.7.0 (Rust-based changelog generator)
    • Free and open source
    • No API keys required
    • Fast (runs locally in the workflow)
    • Parses conventional commits automatically
    • Categorizes commits with emoji prefixes

How it works

  1. Installs git-cliff from GitHub releases
  2. Creates inline config for conventional commit parsing
  3. Generates categorized changelog with:
    • ✨ Features
    • 🐛 Bug Fixes
    • 🔒 Security
    • 📚 Documentation
    • ⚡ Performance
    • 🎨 Refactoring
    • 🧪 Tests
    • 🔧 Maintenance
    • 📦 Other
  4. Falls back to simple git log if git-cliff fails

Benefits

  • No external API dependencies
  • No secrets to manage
  • Faster execution (no network calls to AI APIs)
  • Deterministic output
  • Written in Rust (matches the project)

Pull Request opened by Augment Code with guidance from the PR author

Previously, when the Release workflow was triggered by workflow_run (after CI
completes on main), it would skip the release if the current version tag already
existed. This required manual version bumps before each release.

Now, when triggered by workflow_run:
- If current version tag doesn't exist → release with current version
- If current version tag exists → auto-bump patch version, update Cargo.toml, then release

This makes releases fully automatic after merging PRs to main.
Uses RELEASE_TOKEN (a PAT with Contents write permission) to bypass
branch protection when auto-bumping the version.

Setup required:
1. Create a Fine-Grained PAT at GitHub Settings → Developer Settings → Personal Access Tokens
2. Grant it 'Contents: Read and write' permission for this repo
3. Add it as a repository secret named RELEASE_TOKEN

The workflow falls back to GITHUB_TOKEN if RELEASE_TOKEN is not set,
which will fail on protected branches but work on unprotected ones.
- Remove OpenAI API dependency for changelog generation
- Use git-cliff (Rust-based, free, no API keys needed)
- Parses conventional commits automatically
- Categorizes commits with emoji prefixes
- Falls back to simple format if git-cliff fails

📝 Summary

Summary by CodeRabbit

  • Chores
    • Release notes are now generated consistently from commit history, grouped into sections, with a fallback when automatic generation fails.
    • Generated release notes remain available in the release workflow output and as an artifact.
  • Bug Fixes
    • Progress reporting now safely returns 0% when the total cannot be used for calculating progress.

The release workflow replaces manual and optional AI-assisted changelog generation with git-cliff. It selects a previous tag, generates release notes, uses a git log fallback when needed, and publishes the result. Progress percentage calculation now uses checked division.

Changes: Release Changelog

Layer / File(s) Summary
Install git-cliff and select the tag range
.github/workflows/release.yml
The workflow installs git-cliff v2.11.0 after verifying its SHA-512 checksum. It selects the latest version-sorted v* tag other than the release version, or leaves the range empty if no tag qualifies.
Generate and publish release notes
.github/workflows/release.yml
An inline configuration defines release-note headings and commit groups. The workflow uses git log if git-cliff fails or produces empty output, then writes the changelog to a job output and uploads it as an artifact.

Fix all issues with AI Agents 🤖
In @.github/workflows/release.yml:
- Around line 227-232: The workflow installs git-cliff v2.7.0 and moves a
downloaded binary to /usr/local/bin without checksum verification; update the
download to a secure, supported release (v2.11.0 or later) and add checksum
validation before installing: change the version string used in the "Install
git-cliff" step, fetch the corresponding release checksum (or .sha256 file) from
the git-cliff releases, validate the downloaded tar.gz against that checksum,
and only then extract and move the binary (still using sudo for /usr/local/bin
if needed); ensure the step fails on checksum mismatch to prevent installing
tampered binaries.

287-301: Consider more explicit error handling for git-cliff.

The current implementation only checks if changelog.md is empty, which doesn't distinguish between:

  • git-cliff failing with an error (which might write error messages to the file)
  • git-cliff succeeding but producing no output (e.g., no commits in range)
  • git-cliff succeeding with valid output

Consider capturing the exit code to make the fallback logic more deterministic.

209-209: LGTM! Clear description of the new approach.

The comment accurately reflects the benefits of replacing OpenAI with git-cliff.

246-284: Well-structured git-cliff configuration.

The inline cliff.toml configuration correctly implements conventional commit parsing with comprehensive type mapping and emoji-prefixed sections. The catch-all pattern at line 280 ensures all commits are captured, and filter_unconventional = false prevents commit exclusion.

.github/workflows/release.yml (2)

236-241: Consider adding explicit error handling for download failures.

Whilst the -f flag in curl will cause the step to fail on HTTP errors, adding explicit error messages would improve debuggability when downloads fail.

♻️ Optional improvement for clearer error handling
- # Download the tarball and checksum
- curl -sSfL "${DOWNLOAD_URL}/${TARBALL}" -o "${TARBALL}"
- curl -sSfL "${DOWNLOAD_URL}/${TARBALL}.sha512" -o "${TARBALL}.sha512"
+ # Download the tarball and checksum
+ echo "Downloading git-cliff ${VERSION}..."
+ if ! curl -sSfL "${DOWNLOAD_URL}/${TARBALL}" -o "${TARBALL}"; then
+ echo "Error: Failed to download git-cliff tarball"
+ exit 1
+ fi
+ if ! curl -sSfL "${DOWNLOAD_URL}/${TARBALL}.sha512" -o "${TARBALL}.sha512"; then
+ echo "Error: Failed to download checksum file"
+ exit 1
+ fi

257-262: Previous tag logic is correct but could be more explicit.

The logic properly handles cases where there are multiple tags, one tag, or no tags. However, the fallback to the initial commit might produce a very large changelog for first releases.

💡 Optional: Add explicit handling for first release
           # Get previous tag for range
           PREV_TAG=$(git tag -l 'v*' --sort=-v:refname | head -2 | tail -1)
           if [ -z "$PREV_TAG" ]; then
- PREV_TAG=$(git rev-list --max-parents=0 HEAD)
+ # For first release, use initial commit
+ PREV_TAG=$(git rev-list --max-parents=0 HEAD)
+ echo "No previous tag found, generating changelog from initial commit"
+ else
+ echo "Found previous tag: $PREV_TAG"
           fi
echo "Generating changelog from $PREV_TAG to HEAD"

209-209: LGTM!

The comment accurately reflects the benefits of using git-cliff over the previous OpenAI-based approach.

264-302: LGTM!

The git-cliff configuration properly parses conventional commits with appropriate categorisation and emoji prefixes. The catch-all pattern ensures no commits are omitted from the changelog.

304-335: Excellent error handling with comprehensive fallback strategy!

The implementation properly handles both git-cliff failures and empty output scenarios, with clear logging and a robust fallback to git log. The captured exit code (line 306) allows distinguishing between command failure and legitimate empty output.

337-345: LGTM!

The changelog is properly output to GitHub Actions using heredoc syntax and displayed in logs for transparency. The output is correctly consumed by the release job at line 394.

227-250: Excellent security improvements addressing CVE-2024-32650—v2.11.0 is confirmed as the latest stable release.

The upgrade to v2.11.0 (released 14 December 2025) correctly addresses the DoS vulnerability in the rustls dependency, and the addition of SHA512 checksum verification strengthens supply chain security. All claims verified and appropriate.

CI installs the latest stable toolchain, whose clippy now rejects the manual
zero-check division in progress_percent. Behaviour is unchanged.

- pick the newest v* tag other than the one being released as the previous
release; 'head -2 | tail -1' skipped the real previous release on
workflow_run/dispatch and re-listed it in the new notes
- stop emitting 'Release vv2.1.2' (git-cliff's version already has the v)
- keep git-cliff stderr out of changelog.md (its WARN lines leaked into the
release body) and show it in the job log instead
- skip version-bump and merge commits in the notes
- handle the no-previous-tag case (a bare HEAD is not a valid cliff range)
- use a random GITHUB_OUTPUT delimiter instead of a fixed EOF

261-263: Apprentice, the tag-range selection is sound. The power of the Dark Side is strong here.

The step excludes v${VERSION} with grep -vx, so a tag push does not select the release tag as the previous release. The || true keeps the step alive when grep finds no tags. The empty RANGE covers the full history. I find no defect here.

315-316: Apprentice, the git-cliff call behaves correctly.

The --tag "v${VERSION}" argument labels the unreleased section. The ${RANGE:+"$RANGE"} expansion passes the range only when it is set. The code writes stderr to cliff.err and prints it separately, so warnings stay out of the changelog body. No rebel scum found.

347-350: Apprentice, the random delimiter is correct.

The DELIM value comes from openssl rand -hex 8. A commit message cannot predict it, so no commit message can end the output block early. This closes the injection risk of the fixed EOF delimiter.

Independent Claude review (cloud session)

Reviewed head: 8246ef66f054f721bf289fab5aa7f01ce3763b5a (originally opened at 9489ece; base main = 43d1d17, unchanged, so the branch is already up to date and no merge from main was needed).

Verdict: no open blockers on this head. Every finding below is either fixed on this branch (small commits, no force-push, no history rewrite) or is an owner action I can't or shouldn't take.

What I ran

  • cargo fmt --check, cargo clippy --all-targets --all-features -D warnings, cargo build --release, cargo test --lib on rustc 1.99.1 (CI's current stable is 1.99.0): all pass, 246 tests.
  • git-cliff 2.11.0: downloaded the exact tarball and .sha512 the workflow uses; checksum verifies and the archive layout matches the mv path.
  • Executed the actual "Generate changelog" step, extracted from the YAML, in a scratch clone under set -eo pipefail for: next release, tag-push, no tags, git-cliff failure/fallback.
  • Not verified (can't from here): macOS builds, the RELEASE_TOKEN secret and branch-protection settings, a live workflow run. No workflow was triggered.

Findings, most severe first

1. HIGH, merge-blocking, fixed: CI goes red on a push to this PR, and on main after merge (37066e4, c3a74dd)
CI installs floating stable. Current stable's clippy rejects code that was green in January: manual_checked_ops at src/tools/planning.rs:735 (1.97+) and double_must_use x3 on the #[async_trait] traits ToolHandler and Transport (1.99). I reproduced the red build on the first push of this branch. It would also have failed CI on main post-merge, and the release only runs when CI succeeds, so nothing would have been published. Fixed with a behaviour-preserving checked_div(..).unwrap_or(0) and a scoped #[allow(clippy::double_must_use)]. build is green on this head. Residual risk: the floating toolchain means a future stable can do this again (see the suggestion at the end).

2. MEDIUM, fixed: wrong previous tag, so the notes re-list the previous release (a74e443, 8246ef6)
git tag ... | head -2 | tail -1 assumes the new tag already exists (true for a tag push). On workflow_run/workflow_dispatch it doesn't, so the second-newest tag, v2.1.0, was chosen and v2.1.2's notes would have repeated all of v2.1.1. Now: newest v* tag strictly older, by version order, than the version being released. Checked: 2.1.2 gives v2.1.1; tag-push 2.1.1 gives v2.1.0; 2.0.0 gives full history; 2.10.0 vs 2.9.0 orders correctly.

3. MEDIUM, fixed: git-cliff stderr leaked into the release body (a74e443)
> changelog.md 2>&1 writes git-cliff's log lines into the notes. Reproduced: WARN git_cliff > There is already a tag (v2.1.2) ... lands in the file on a tag-push run. stderr now goes to cliff.err and is echoed to the job log.

4. LOW, fixed (a74e443)

  • Heading rendered # Release vv2.1.2: --tag v… already puts the v in version.
  • Version-bump commits (chore: bump version … [skip ci]) and Merge … commits are now skipped, not listed as notes.
  • No-previous-tag case passed a bare HEAD as the range, which git-cliff rejects ("unable to parse OID"), silently falling back. It now omits the range.
  • GITHUB_OUTPUT used a fixed EOF delimiter, so a commit subject of EOF would truncate the output. Now a random delimiter.

5. LOW, fixed: the two CodeRabbit threads: version-ordered PREV_TAG (8246ef6) and tests for progress_percent (c00f633). Both answered and resolved.

6. OWNER ACTION, RELEASE_TOKEN (not changed): it is used only by bump-version (checkout token: and the push step), as secrets.RELEASE_TOKEN || secrets.GITHUB_TOKEN. The tag push and GitHub Release use GITHUB_TOKEN, so the tag push doesn't re-trigger the push: tags path (no duplicate release). If the secret is missing, expired, or can't bypass the protection on main, the bump push fails, build is skipped, and nothing is released: it fails closed, with no partial release or tag. But the || GITHUB_TOKEN fallback hides a missing secret, so you'd see only a red bump-version. I can't see or change secrets; please confirm the PAT is valid and can push to main before merging.

7. OWNER ACTION, merge method: use squash (consistent with #3, #4, #5). With a merge commit or rebase, the notes for v2.1.2 would also list commits that already shipped in v2.1.1 via #4/#5 (3958928, 8f78d7b, …) because this branch carries their pre-squash history.

8. INFO / pre-existing, not changed

  • No OpenAI references remain. git grep -i openai on this head finds only README.md:222 (| OpenAI Codex | AGENTS.md |, an agent-compat table row, not the API). No workflow references OPENAI_API_KEY. The secret may still exist in repo settings; delete it there (I can't).
  • ${{ inputs.version }} / ${{ inputs.bump_type }} are interpolated straight into shell in the check step (script injection; only reachable by users who can run workflow_dispatch).
  • The release is built from main HEAD at run time, not the SHA CI tested.
  • Cargo.lock still records context-engine-rs 2.0.1; the bump job only edits Cargo.toml. Cargo rewrites it on build; there is no --locked.
  • files: artifacts/**/* will also attach the changelog artifact, so the release gets changelog.md as a 4th asset.
  • PR description says git-cliff v2.7.0; the workflow pins 2.11.0. The CVE comment in the install step is unverified. Neither affects behaviour.

Release pipeline after this change, and what a (squash) merge publishes

  1. Push to main runs CI (fmt, clippy, build, tests). On success, release.yml fires via workflow_run.
  2. check: Cargo.toml = 2.1.1 and tag v2.1.1 exists, so it auto-bumps to 2.1.2.
  3. bump-version commits chore: bump version to 2.1.2 [skip ci] to main with RELEASE_TOKEN. [skip ci] prevents a CI/release loop.
  4. build x3 (linux x86_64, macOS x86_64, macOS arm64), then changelog (git-cliff 2.11.0, checksum-verified), then release creates tag v2.1.2 and the GitHub Release.

Expected release v2.1.2, notes (from the dry run with the squash commit):

# Release v2.1.2
### 🐛 Bug Fixes
- replace OpenAI with git-cliff for changelog generation (#6) (`<sha>`) - @Rishi Tank

Assets: context-engine-linux-x86_64, context-engine-darwin-x86_64, context-engine-darwin-arm64, changelog.md. This is the first run of the new changelog path on real runners; if git-cliff fails there, the git log fallback still produces notes.

Suggestion (not done, out of scope for this PR): pin the Rust toolchain in ci.yml (or commit a rust-toolchain.toml) so a new stable can't redden CI and silently block a release again.
