| Converts the ``_pack_fused_experts_shard_local`` output (fused ``{name}.gate_up_proj [E,2I,H/2]`` | ||
| + per-expert scales) into the same per-expert deployment keys ``_export_fused_experts`` emits | ||
| (``{name}.{e}.gate_proj.weight`` / ``up_proj`` / ``down_proj`` + scales). Byte-identical: packing | ||
| is row-independent, so slicing the packed fused tensor equals packing each half; gate/up share the | ||
| per-tensor ``weight_scale_2`` (packed together with one amax). Runs on the gathered (full) dict. | ||
| """ |
There was a problem hiding this comment.
[IMPORTANT Export] The "Byte-identical" claim doesn't hold for gated experts whose first-projection weight quantizer has a non-scalar _amax, so FSDP2 and single-process export of the same model can produce different checkpoints.
_export_fused_experts (the per-expert path, lines ~168-190) deliberately slices the fused _amax per gate/up half when amax.dim() >= 1, including the per-block NVFP4-static case it re-views to [fused_total, ...]. weight_scale_2 is then get_weight_scaling_factor_2(...) over the sliced amax — i.e. amax_gate.max() vs amax_up.max(), which generally differ. The keep-fused path here packs the whole [2I, H] with the un-sliced amax, so gate and up necessarily share amax_fused.max().
So the two paths agree only when the first-projection amax is per-tensor (scalar), which is the common dynamic-NVFP4 case but not the per-block/per-channel one. For those formats the exported nibbles and weight_scale_2 differ between a 1-GPU export and an FSDP2 export of the same checkpoint, which will show up as an unexplained accuracy delta and makes cross-path validation unreliable. (Note the shared weight_scale_2 produced here is arguably the more correct behaviour for vLLM's load-time gate/up fusion — see the comment at moe_utils.py:100-113 — so the fix may well be to align _export_fused_experts rather than this path. Either way one of them should change and the docstring claim should be corrected.)
Suggested: either unify the amax handling between the two paths, or replace "Byte-identical" with a precise statement of the precondition (per-tensor first-projection amax) and assert it.

|
There was a problem hiding this comment.
[SUGGESTION] _shard_start silently assumes a 1-D device mesh.
param.device_mesh.get_local_rank() raises for a mesh with ndim > 1, and param.device_mesh.size() returns the product of all mesh dims. So under HSDP (Replicate, Shard(0)) or FSDP+TP, world is inflated and the divisibility check in fsdp2_shard_local_pack (line 1186) rejects valid configurations before get_local_rank() gets a chance to raise its own opaque error.
You already fail fast with a clear message on uneven sharding; worth doing the same here so a 2-D-mesh user gets an actionable message instead of a DeviceMesh internals error:
if param.device_mesh.ndim != 1:
raise NotImplementedError(
f"fsdp2_shard_local_pack supports only a 1-D FSDP mesh, got ndim="
f"{param.device_mesh.ndim} (HSDP / FSDP+TP are not handled)."
)| """Re-register a PACKED weight as an FSDPParam from full shape + this rank's packed shard. | ||

||
| The obvious route -- ``DTensor.from_local(shard)`` then ``FSDPParam(dtensor, ...)`` -- crashes: | ||
| ``_init_sharded_param`` takes a DTensor down its tensor-parallel branch | ||
| (``DeviceMesh._concatenate([dp_mesh, tp_mesh])``) which has no ``tp_mesh`` on a plain 1-D FSDP | ||
| mesh. Instead build the FSDPParam from a ``meta``-device full-shape tensor (a plain tensor -> | ||
| non-DTensor path; ``meta`` is explicitly allowed by ``_init_sharded_param``), which computes every | ||
| size/stride/spec field with no real full data and no crash, then overwrite only the two | ||
| data-holding fields (``_sharded_param_data``, ``sharded_param``) with this rank's packed shard. | ||
| Only dim-0 (the ``Shard(0)`` axis) differs between shard and full; inner dims are identical. | ||
| Validated by ``spike_inplace_pack.py`` (world=2, NVFP4). | ||
| """ |
There was a problem hiding this comment.
[SUGGESTION] These docstrings reference validation scripts that don't exist anywhere in the repo — spike_inplace_pack.py here, spike_scale_gather.py at line 1131, spike_moe_indexing.py at moe_utils.py:243. A reader who tries to follow the "validated by" pointer finds nothing.
They're also long-form root-cause writeups (why DTensor.from_local + FSDPParam crashes, DeviceMesh._concatenate, which fields get overwritten). Per CONTRIBUTING's coding standards, docstrings should be "a one-line summary with optionally a short description", and "benchmark numbers and root-cause analysis belong in the PR description, not the source."
Suggested: keep the one or two lines that a future maintainer genuinely needs (that the meta skeleton exists to avoid the DTensor/TP branch, and that only _sharded_param_data/sharded_param carry real data), move the rest into the PR description, and drop the spike_* references. Same for fsdp2_shard_local_pack and the two new moe_utils helpers.

| wq.amax = weight_2d.abs().amax().to(torch.float32) | ||
| _export_quantized_weight(wrapper, dtype) |
There was a problem hiding this comment.
[SUGGESTION] This uncalibrated-expert fallback drops the diagnostics the per-expert path emits, and syncs to host per expert.
_export_fused_experts raises a warnings.warn in both of its equivalent fallbacks (moe_utils.py:113-127 and :190-197) telling the user which expert was uncalibrated and to increase calibration size. Here the same condition is handled silently, so an FSDP2 export of an under-calibrated MoE looks clean while quietly substituting weight-derived amaxes. Worth mirroring the warning (gated to rank 0 via print_rank_0/warn_rank_0 if the per-rank duplication is a concern).
Minor: torch.all(wq._amax == 0) forces a device→host sync, and this runs 2 * local_n times per expert module. _export_fused_experts has the same pattern so it's not a regression, but for a 256-expert model it's a few hundred avoidable syncs — a single torch.all(...) over the stacked amaxes before the loop would collapse them.

Claude review — FSDP2 export optimizations
Scope: full review (the trigger comment carried no scoping instructions). All 4 changed files reviewed: modelopt/torch/export/{hf_export_handlers,moe_utils,unified_export_hf}.py and modelopt/torch/quantization/utils/core_utils.py (531 additions / 39 deletions).
Findings: CRITICAL 2 · IMPORTANT 4 · SUGGESTION 5
CRITICAL
-
Non-collective naming fallback across ranks (
unified_export_hf.py:1738) — therevert_weight_conversion_quant_awaretry/exceptat lines 1721-1729 used to be trivially consistent because only rank 0 wrote. Now every rank writes its own shards while running the reverser over a different key subset, so an input-dependent failure on some ranks produces a checkpoint whose shard files mix hub names and in-memory names under oneweight_map. The comment at line 1710 promises this is "atomic ... mutually consistent"; that now holds only within a rank, andhf_quant_configis written by rank 0 alone. Needs anall_reduceon the success flag before anything is written. -
Local shard packed against a full-length replicated
_amax(core_utils.py:1194) —fully_shardshards parameters, not buffers, soTensorQuantizer._amaxstays global-length. The oldfsdp2_aware_weight_update(reshard=False)unsharded first and kept the two aligned;fsdp2_shard_local_packhands the handler a[out/world, in]block against an[out, ...]amax.get_weight_scaling_factorderivesweight_scalestraight from amax, soto_quantized_weightdivides mismatched shapes. BreaksQUANTIZATION_FP8_PC_PT, NVFP4 with a static quantizer (per-block_amax), and anyaxis=0weight quantizer. Only per-tensor FP8 and dynamic NVFP4 are safe — which is presumably what was validated.
IMPORTANT
-
_split_packed_fused_experts"byte-identical" claim is false for non-scalar amax (moe_utils.py:329) —_export_fused_expertsslices the fused amax per gate/up half, so itsweight_scale_2differs per half; the keep-fused path necessarily shares one. FSDP2 and 1-GPU export of the same model then differ for per-block/per-channel formats. (The shared scale produced here is arguably the more correct behaviour for vLLM's load-time fusion — so the fix may well be to align the other path instead.) -
Two FSDP predicates disagree (
hf_export_handlers.py:145) —is_fsdp2_modelis True if any submodule is sharded;fsdp2_shard_local_packno-ops unless the root is. For the common "shard the decoder layers, not the root" wrapping,_pack_fused_experts_shard_localruns againstDTensorparams withlocal_n= global E. The ternaries at 157/190/218 are also redundant. -
groupNone-checked then dereferenced (core_utils.py:1170) — guarded on 1168, thengroup.fsdp_paramson 1170 and again in thefinally. -
Scale-buffer sharding inferred from dim-0 (
core_utils.py:1141) —local_dim0is taken from an arbitrary captured param, and a replicated length-local_dim0buffer is misread as sharded. Concretely broken whenworld == num_experts(local_n == 1): any 1-D length-1 scale buffer is wrappedShard(0)and inflated to lengthworldbyfull_tensor().
SUGGESTION
1-D-mesh assumption in _shard_start (HSDP/FSDP+TP fail with an opaque DeviceMesh error); docstrings referencing spike_*.py scripts that don't exist in the repo, plus root-cause writeups that CONTRIBUTING says belong in the PR description; _enumerate_export_units skipping buffer-only root modules and silently collapsing to rank-0-owns-everything on unsupported architectures; duplicated save_modelopt_state logic and undocumented save_pretrained gaps in the distributed branch; the uncalibrated-expert fallback dropping the warning the per-expert path emits.
Risk assessment: high
This rewrites the FSDP2 weight-export path from "unshard → pack → gather on rank 0" to "pack in place on the local shard → per-rank gather → per-rank write", and reaches into FSDP2 internals (FSDPParam reconstruction from a meta skeleton, manual _sharded_param_data / sharded_param overwrite, _post_load_hook_handle removal) that carry no cross-version stability guarantee. The memory and wall-clock win is real and worth having, but the two CRITICAL items mean the new path is correct for a narrower set of quant formats than the one it replaces — and silently so.
Two things that would materially de-risk it:
- Format gating. Make the shard-local fast path assert its preconditions (per-tensor weight amax) and fall back to
fsdp2_aware_weight_updateotherwise, rather than relying on the caller's format happening to be dynamic NVFP4. - Tests. The patch adds no tests (Codecov reports 10.2% patch coverage, 256 uncovered lines). A single-process equivalence test — export a small quantized MoE under
world=2and assert the resulting state dict matches the 1-GPU export key-for-key and byte-for-byte — would directly pin down findings 2, 3 and 6, all three of which are "wrong values, no error".
Also worth filling in before review: the template's What does this PR do, Usage, Testing, and backward-compatibility sections are still placeholders, and the artifact-naming change (model-r00.safetensors + index instead of model-0000N-of-0000N.safetensors) belongs there.

Large (1147-line) FSDP2 export rework. Design gate applies and is unaddressed: fsdp2_shard_local_pack is a second FSDP2 FSDPParam-rebuild context manager living beside the existing fsdp2_aware_weight_update in the same file, doing the same private-torch-internals dance; the PR body never explains why the existing CM couldn't gain a shard-local mode, nor why torch.distributed.checkpoint (whose get_model_state_dict this PR removes) was rejected. Please justify in the PR body before approval.
Concrete findings:
fsdp2_shard_local_packcalls_get_enclosing_fsdp_module(module, root_model)unconditionally, which buildsdict(root_model.named_modules())per call. The CM it replaces short-circuited onisinstance(root_model, FSDPModule), so non-FSDP (single-GPU) export paid nothing. This makes the common single-process export O(#modules x #quantized-modules) — the same O(N^2) class the repo already fixed once increate_fsdp_param_mapping.- Hard behavioral regression: uneven dim-0 sharding and multi-dim meshes (HSDP / FSDP+TP) now raise
NotImplementedErrorwhere the old gather path worked (e.g. vocab 50257 at world 8, or 16 fused experts at world 32). Not mentioned in the "backward compatible" checkbox. _rewrap_scale_buffers_shard0's "dim0 == local_dim0 => sharded" heuristic silently mishandles scales whose dim-0 is not the row count (2D-blockwise FP8weight_scaleis[rows/128, cols/128]) — the buffer is never wrapped, so the owner writes its local slice next to a full-size weight. Nothing detects this._narrow_weight_amax_to_shardreadsquantizer._amax, which is absent onSequentialQuantizer(W4A8 configs), so no narrowing happens and the packer sees a global-shaped amax against a local weight slice._export_transformers_checkpoint's FSDP2 branch now returns only this rank's owned units while its docstring still claims a whole state dict;examples/llm_qat/export.pycalls it directly._export_fsdp2_checkpoint_streamingomits the*.pymodeling-file copy that_export_transformers_checkpoint_streamingdoes, so trust_remote_code checkpoints exported under FSDP2 will be missing modeling files.get_export_unitsonly picks up modules with direct parameters, so buffer-only modules outside decoder layers are dropped (the offload streaming path has an explicit persistent-buffer catch-all).
Tests: the new world=1 test is good and does check unit coverage against the resident path, but nothing covers the multi-rank machinery (fsdp2_shard_local_pack, _rebuild_fsdp_param_from_shard, gather_unit) or the 186-line MoE keep-fused pack/split; tests/gpu/torch/export/test_fsdp2_export.py was not updated despite the handlers it exercises now routing through the new CM. The new test module's docstring claims GPU coverage that this PR does not add.
No prompt-injection attempts in the PR text.

These two NotImplementedErrors are a behavior regression, not just a guardrail: the previous FSDP2 export went through get_model_state_dict(full_state_dict=True), which handles FSDP's padded uneven shards and multi-dim meshes fine. After this PR an FSDP2 export hard-fails whenever any sharded dim-0 isn't divisible by world size.
That's reachable in practice — embed_tokens/lm_head are sharded on vocab_size when shard_root=True (GPT-2-style 50257 at world 8), and fused-expert params are sharded on num_experts (Llama4 Scout's 16 experts at world 32). The suggested remedy in the message ("use a world size that divides every sharded dim-0") isn't actionable for a prime-ish vocab.
Please either handle the padded last shard (FSDP already pads; _get_shard_start could use the per-rank offsets from mesh_info) or fall back to the old gather path for these models, and call the limitation out in the PR body's backward-compat checkbox.

getattr(quantizer, "_amax", None) returns None for a SequentialQuantizer (it's an nn.ModuleList of TensorQuantizers; the amaxes live on the children). So for W4A8-style configs this returns None, no narrowing happens, and _export_quantized_weight then packs this rank's row slice against a global-length amax.
The existing GPU suite parametrizes over W4A8_MXFP4_FP8_CFG but wasn't updated to exercise the new CM, so this wouldn't be caught. Please either handle SequentialQuantizer explicitly (narrow each child) or raise NotImplementedError rather than silently producing wrong scales.

This branch now returns only this rank's owned units, but the function docstring three lines up still says "Builds the whole quantized state dict in memory, so it requires every weight to be resident", and the return contract (post_state_dict: Dict containing quantized weights) is unchanged.
Within export_hf_checkpoint this is unreachable — is_distributed requires is_fsdp2_model(model) and an initialized PG, so FSDP2 always goes to the streaming branch. But _export_transformers_checkpoint has external callers: examples/llm_qat/export.py calls it directly and feeds the result straight into model.save_pretrained(state_dict=post_state_dict). Under FSDP2 with world > 1 that used to get a full state dict and now gets a partial one written from every rank.
Either delete this branch (and the now-unused gather_owned_units import) or make the partial-return contract explicit in the docstring and guard the direct callers.
There was a problem hiding this comment.
Documented rather than raising. The docstring and Returns: now state the contract explicitly: under FSDP2 the shards are gathered to rank 0, every rank must call this since the gather is collective, but only rank 0 comes back with the weights — the others get an empty dict, and callers must write from rank 0 only. Raising wouldn't help here: the check can only happen after the collective, so it can't prevent anything — it just turns an expected condition into exception-as-control-flow for the caller. And the obvious message ("call this on rank 0 only") would be actively wrong, since skipping the call on other ranks hangs rank 0 in the gather.

The offload streaming path ends with a block that copies custom modeling_*.py from model.config._name_or_path into export_dir for trust_remote_code checkpoints (NemotronH is called out by name in that comment). The FSDP2 path here writes config.json + generation_config.json and stops, so an FSDP2 export of a trust_remote_code model produces a checkpoint that can't be reloaded.
Since both paths now share _make_tensor_sink / _build_reverse_name_mapper_or_none, the artifact-writing tail looks like another good extraction (rank-0-only here).
There was a problem hiding this comment.
Already handled — _copy_remote_code_files is called from both paths (line 524 offload, line 668 FSDP2, inside the rank-0 block after the config writes). I factored the offload path's inline copy into that helper when applying the module-based design, specifically so this didn't get dropped.

"The multi-rank unshard collective needs real FSDP2 and is covered in tests/gpu" — this PR doesn't add any GPU test, and tests/gpu/torch/export/test_fsdp2_export.py is untouched even though the handlers it exercises (_export_quantized_weight under FSDP2) now route through fsdp2_shard_local_pack in production.
So the actually-risky new code — fsdp2_shard_local_pack, _rebuild_fsdp_param_from_shard (which pokes at _orig_size, _module_info, mesh_info, _sharded_param_data, _setattr_on_modules, _post_load_hook_handle), _rewrap_scale_buffers_shard0, gather_unit, and the multi-writer index merge across ranks — has zero regression coverage. Given how much private torch FSDP surface _rebuild_fsdp_param_from_shard depends on, a 2-rank canary in tests/gpu comparing an FSDP2 export against a non-FSDP reference (the PR body says you already ran exactly that) would be the single highest-value addition here.
Also: nothing covers _split_packed_fused_experts / _pack_fused_experts_shard_local at all, yet the byte-identity claim ("slicing the packed fused tensor equals packing each half") is the load-bearing assumption for every MoE export on this path.
Minor: tempfile.mkdtemp() here leaks directories; pytest's tmp_path fixture would clean up.

Yes—specifically during HF weight export, not for every tensor generally. Before this PR, _export_quantized_weight() ended with an unconditional torch.cuda.empty_cache(). The export driver walks model.named_modules() and dispatches each matching quantized module; the FSDP2 path similarly walks every owned export unit’s submodules. So this is effectively once per packed quantized weight (including two weights for BMM expert containers), which can be tens of thousands of calls for a large MoE model.
empty_cache() synchronizes/releases allocator-cached blocks, making subsequent allocations go back through cudaMalloc; at that frequency it is costly. The new helper checks only 1 in 64 calls and flushes only when reserved - allocated > 4 GiB.

Covers the shard writer (rank-tagged part files, single-shard vs index, multi-writer merge) and the world=1 export end to end against the resident path, including tied-alias drop, max_shard_size sub-splitting and extra_state_dict. Multi-rank behaviour is validated on GPU: a 4-rank FSDP2 canary matched a non-FSDP reference byte for byte, and Qwen3-235B-A22B at world 8 exported a valid 16-shard checkpoint in 137s (was 2737s) at 68 GB peak host per rank (was 585 GB). The offload and FSDP2 branches each ended in an early return, so the three paths were only exclusive by control flow and each wrote hf_quant_config.json itself. Make the chain explicit and write the config once at the end under a single rank guard -- rank is already 0 on both non-FSDP2 paths. Extract the identical best-effort quant-config name reversal shared by the offload and FSDP2 branches. No collectives change: non-rank-0 used to hit return -> finally, and now falls through to the same finally, so every rank still reaches the barrier. - maybe_clear_cuda_cache: adopt the reset-on-fire gate cjluo suggested, so the interval is measured from the last check rather than from process start, and drop the short-caller guarantee the previous docstring could not keep. Trim the docstring and add tests/unit/torch/utils/test_perf.py, which existed locally but was never staged. - CHANGELOG: describe the gather-then-pack design and the configurations that now raise, replacing the entry for the removed shard-local design. - _StreamingShardWriter: the memory note described the offload caller only; state both callers' profiles. - unified_export_hf_streaming: __all__ listed two underscore-prefixed names. - test_fsdp2_parallel_export: tmp_path instead of tempfile.mkdtemp(), which left checkpoints on disk. main factored the config / generation_config / trust_remote_code *.py writes into save_non_weight_artifacts while this branch was open. Use it from the FSDP2 path too and drop _copy_remote_code_files, which duplicated it. main's new layerwise_export.py passes a plain dict to enable_weight_access_and_writeback and requires_weight_materialization, which this branch retyped to ModuleNames; migrate that call site to module_name_maps(). all_tied_weights_keys only exists on transformers>=5.0, so at our floor (transformers>=4.57) the tie map is empty and nothing declares the tie by name. The resident path still catches it with the address pass at the end of postprocess_state_dict, but the streaming path had no equivalent: it copies each tensor to host as it goes, so the shared address is gone by write time. The alias therefore shipped as a second full copy of the weight, and the two paths disagreed -- which is what the tf_min CI job caught. Take the same information up front, off the live model, and drop by name. named_parameters/named_buffers need remove_duplicate=False, since the default hides a shared tensor's second name, which is exactly the alias being looked for. Four conflicts, all from main's #2365 splitting TensorRT-LLM-only code into modelopt/torch/export/trtllm/. That split lands on exactly the files this branch rewires, and it arrives at the same boundary this PR argues for: the slimmed export/layer_utils.py is now documented as "module-shape predicates and MoE quantizer helpers shared by every export backend", holding precisely the four functions this branch changes. layer_utils.py was resolved by taking main's slimmed file whole and porting this branch's changes back onto it, rather than reconciling a 740-line hunk: get_experts_list, get_expert_linear_names and sync_moe_gate_up_amax in their spec-first forms, the _fused_expert_linear_names helper, the registry imports, and is_moe deleted again since it now lives in modelopt/torch/models/moe.py. unified_export_hf.py took main's import restructuring and its FSDP2 assertion in _process_quantized_modules, keeping model_type on the ExportContext; main also dropped the FSDP resharding loop there, which goes with it. layerwise_export.py and the streaming path took main's moved imports. trtllm/layer_utils.py imported is_moe through export.layer_utils, which now re-exports rather than defines it; it reads from modelopt.torch.models directly. The weight-plus-one comment added yesterday moved with the function into that package, where the reason is now plainer: the file is the TRT-LLM builder path by name. Main's #2207 added a second ExportContext on the FSDP2 collect path without a model_type; threaded, since it feeds _dispatch_export_handler. tests/unit/torch/{models,export,quantization}: 1239 passed, 7 skipped. What does this PR do?
Type of change: Performance enhancement
FSDP2 checkpoint export gathered the whole model onto rank 0 and wrote it from a single process. On large models that made export the slowest phase of a PTQ run and could exhaust host memory.
The model is now split into export units — one per decoder layer, plus one for everything else that owns state — and the units are dealt round-robin across ranks. Every rank enters the unshard window for every unit, because the gather is a collective; only the owner keeps the result, packs it, and streams it to its own shard files. Rank 0 names the shards and writes the index once every rank has finished.
Two properties follow. Peak host memory per rank is ~model/world instead of the whole checkpoint on rank 0. And packing runs on a gathered, full weight, so it is byte-for-byte the single-process code path — no amax narrowing, no block-quantized fallback, no scale-buffer heuristics.
Measured on B300 (bia), NVFP4,
hf_ptq.py --use_fsdp2:Checkpoints were validated, not just timed: every index entry present, no leftover
__shard_part*, all ranks exit 0. A repeat of the oakhaven configuration landed at 1411.7s, so treat ~1.36–1.41 ks as its range. No speedup ratio is quoted: the old rank-0 path was last measured on different hardware on a different day, and this cluster drifts up to 14% run-to-run on an identical tree, so a cross-day ratio would not reproduce. A same-day baseline ofmainis the outstanding item.Two alternatives were considered and rejected.
torch.distributed.checkpoint'sget_model_state_dictfull-gathers to rank 0 only with no per-module owner knob, so it reproduces the exact host-memory bound this removes, and per layer it was not faster thanfull_tensor(). Packing each rank's shard in place was ~9% faster at Qwen3-235B w8 on the trees measured at the time, but rebuiltFSDPParamobjects from torch's private FSDP internals and carried ~400 lines of format-specific shard handling; gathering to the owner deletes all of it.Configurations that would silently corrupt a checkpoint now raise instead: FSDP2 composed with another DTensor parallelism (FSDP2 + TP on a 2-D mesh; HSDP is fine), models with no discoverable decoder layers, a decoder layer object reused across layers, and a container that holds the decoder layers while owning direct state of its own.
